The Diagnosis

Revenue went up. Your life did not.

Every founder we work with recognised themselves in at least four of these before they called us. Count yours.

Your calendar is fully booked but you cannot name the one thing you moved forward this week.

The business cannot run for a week without you. Holidays are a theoretical concept.

Revenue keeps climbing and margin keeps shrinking, and nobody can explain exactly why.

You have hired people, but every decision still routes back through you before anything ships.

Your processes exist entirely in your head, which is why onboarding anyone takes six months.

You are the best salesperson, best operator, and best support rep in the company. That is the problem.

Every one of those is a systems failure, not an effort failure. More hours has never once fixed any of them.

The Scalable Operating System

We don't teach motivation. We install systems.

Moving from operator to owner means replacing hustle with architecture. The curriculum stands on four pillars, in this order, because they only work in this order.

Strategic Clarity

Define the one lever that actually moves your business. We teach you to find the 20% of actions driving 80% of growth and to say no to everything else without guilt.

For: founders lacking focus

System Architecture

Build the SOPs, automations, and delivery systems that let the business run without your daily presence. Document the undocumented before it becomes a hostage situation.

For: founders stuck in operations

Team Calibration

Our A-Player Acquisition framework for hiring, delegating, and leading an executive team that makes decisions you would have made — without asking you first.

For: founders doing everything

Financial Fortitude

Cash flow management, unit economics, and capital allocation. Know which customers make you money, which quietly cost you money, and what to do about both.

For: founders with shrinking margins

1:1 Executive Advisory

When "best practices" aren't enough.

For the founder at a specific, complex inflection point — a failed hire at the executive level, a margin structure that stopped working at scale, a decision about whether to raise. Marcus works directly with you to diagnose the bottleneck and build the system around it.

  • Custom growth roadmap

A twelve-month strategic plan built around your business, your constraints, and your actual appetite for risk.

  • Bi-weekly deep dives

Sixty-minute one-to-one sessions for implementation and troubleshooting, with notes and actions sent within the hour.

  • Direct Slack access

Monday to Friday support between sessions, for the decisions that cannot wait two weeks for the next call.

  • Six clients maximum

Advisory is capped at six founders at any one time. When it is full, it is full — there is no junior associate version of this.

The 90-Day Scale Architecture

A proven path, not just information.

Eight modules that take you from chaos to clarity. Every one ships with the template that makes it real by Friday.

Uncover the exact bottlenecks keeping you trapped in day-to-day operations. We audit your time, your team structure, and your margins — and the answer is almost never what founders predict going in.

Includes: Time-Audit Spreadsheet · Operator Scorecard

Identify your genuine zone of leverage and begin systematically removing everything else from your plate. Build the first delegation layer that actually holds under pressure.

Includes: Delegation Matrix · Role Design Template

Our hiring funnel for attracting, vetting, and onboarding executive talent — including the reference-check script that catches the problems interviews never surface.

Includes: Interview Scorecard · 30-60-90 Onboarding Plan

Turn bespoke services into repeatable, scalable processes. Document the undocumented, then automate the documented — in that sequence, because reversing it is how automation projects die.

Includes: SOP Library Framework · Automation Audit Checklist

Unit economics by customer, by product line, by channel. Most seven-figure businesses are carrying at least one segment that loses money on every sale, and nobody has ever run the numbers to find it.

Includes: Unit Economics Model · Client Profitability Matrix

Build the decision-rights framework that stops every question routing through you. Which decisions are reversible, who owns them, and what the escalation threshold actually is.

Includes: Decision Rights Map · Escalation Protocol

The weekly, monthly, and quarterly rhythm that keeps a company aligned without twelve standing meetings. Scorecards, one metric per owner, and meetings that end in decisions rather than updates.

Includes: Weekly Scorecard · L10 Meeting Agenda

The final handover. Structuring your role around capital allocation and strategy rather than execution, and building the readiness that makes the business sellable whether or not you ever sell it.

Includes: Owner Role Charter · Exit Readiness Checklist
The Receipts

What happens ninety days later.

Three members, three different bottlenecks, three numbers they could take to a board.

−31hFounder hours per week

An agency owner billing $2.4M was personally reviewing every deliverable. We built the QA layer and the role that owned it. He now works thirty-one fewer hours a week and quality scores went up, not down.

Agency · $2.4MApex cohort, 2024
+18ptsGross margin

A product business could not explain why growth was not reaching the bottom line. The margin autopsy found two SKUs and one channel losing money on every order. Killing them lifted gross margin eighteen points in one quarter.

E-commerce · $6.1MExecutive advisory
4→0Weekly escalations to founder

A services firm had hired a leadership team that still escalated everything upward. We installed decision rights and an escalation threshold. Founder escalations dropped from four a week to effectively none inside two months.

In Their Words

Founders who stopped being the bottleneck.

“
I had been to three of these programmes before. This is the first one where somebody looked at my actual numbers before telling me what to do. The diagnostic in week one found a margin problem my accountant had missed for two years.
+18pts gross margin
Elena Marchetti Elena MarchettiFounder, e-commerce · $6.1M
“
The delegation matrix sounds like a consultant's toy until you actually build one. Six weeks later my leadership team was making calls I would have made, and making them faster than I would have. I took a two-week holiday for the first time in five years.
−31 founder hours/week
Daniel Osei Daniel OseiOwner, agency · $2.4M
“
What I did not expect was the room. Twelve founders at roughly my stage, willing to say the uncomfortable thing on a hot seat call. That peer pressure did more for my execution than any framework in the library.

The Path

How the machine works.

Getting started is simple. The transformation is systematic.

1

Choose your path

Join the War Room for continuous frameworks, or book an advisory call if you need dedicated one-to-one help.

2

Run the diagnostic

We find your actual bottleneck — not the one you assumed — and prescribe the specific frameworks to install first.

3

Install and scale

Implement with cohort support or expert guidance. Margins rise, hours drop, and the business stops needing you daily.

The Bench

Your support ecosystem.

Three operators who have each run and scaled a business themselves. Nobody here is teaching from theory.

Your information is private and never shared.

Questions

Frequently asked questions.

Yes. The War Room is month to month, cancellable with thirty days' notice directly from your dashboard, no exit call and no questions asked. We would rather you stayed because the room is worth $199 to you than because a contract said so.

Honestly, probably not yet. The frameworks assume you already have revenue, customers, and at least the beginnings of a team — realistically $500k and up. Below that your bottleneck is almost always demand, not systems, and installing an operating system on a business that has not found product-market fit is an expensive distraction. Come back when the growing pains start.

You get a scheduling link and a short questionnaire about your revenue, team, and current bottleneck. On the call itself we diagnose the biggest constraint — you leave with that diagnosis regardless of what happens next. If one of the programmes fits, we will say so. If not, we will point you at a free resource that actually addresses your situation. There is no second call designed to close you.

The War Room works on roughly two hours a week — one live call and one module with its template. The Apex cohort needs closer to five, because it is an implementation programme rather than a content library and the work happens inside your business rather than in a notebook. If you cannot find five hours, that is itself diagnostic, and the free scorecard will tell you where they went.

No, though we are happy to acknowledge where the good ideas came from — the operating cadence module owes an obvious debt to that lineage. The difference is that EOS is a whole-company implementation usually run by a certified facilitator, while our work starts with the founder's own time and margin data and moves outward from there. Several of our members run EOS internally and use us for the founder-level work it does not address.

We guarantee the work, not your outcome — anyone promising a revenue figure they cannot control is selling you something. What we do offer is a thirty-day refund on the War Room if the library and calls are not useful, and a written scope on Apex and advisory engagements so you know exactly what is being delivered. Our 98% retention figure is the honest version of a guarantee.

Marcus runs every advisory engagement and every Apex hot seat personally. Elena leads the systems and delivery modules, and James runs the weekly cadence and accountability follow-up. There is no junior coach tier and nobody is delivering a script they did not write. That is also why advisory is capped at six clients — the model does not scale by adding staff.

War Room memberships can be paused for up to three months while keeping your community access and your place in the cohort queue — parental leave, an acquisition, a genuinely bad quarter. Apex cohorts can be deferred once to the next intake at no charge. Email the team and it is handled the same day, without a retention conversation.
